10 structured interview questions for a product manager
Ask the same core questions, in the same order, to every candidate. Probe with "What did you do?" and "What was the result?"
- Tell me about a product you shipped. What problem did it solve, and how did you measure success?
- How did you decide what not to build last quarter?
- Describe how you learned about a user problem you didn't know existed.
- Tell me about a launch that underperformed.
- How do you handle an executive pushing a feature you believe is wrong?
- Walk me through a spec you wrote. What did engineers ask about most?
- How do you work with designers?
- What metrics would you track for our product?
- Describe a hard trade-off between speed and quality.
- Exercise: prioritize these 8 feature requests and explain your reasoning.
Rating anchors for the critical competencies
Anchors stop one interviewer's "4" from being another's "2". These cover the two competencies that most often separate strong and weak product manager hires. Read our interview rating scale guide to write anchors for the rest.
Prioritization
| 1 — Below the bar | Says everything is important; follows the loudest voice. |
|---|---|
| 3 — Meets the bar | Uses a framework (impact/effort) and explains choices. |
| 5 — Exceptional | Links priorities to strategy and metrics, says no clearly and brings stakeholders along. |
Customer insight
| 1 — Below the bar | Relies on opinions and competitor copying. |
|---|---|
| 3 — Meets the bar | Runs interviews and reads data before deciding. |
| 5 — Exceptional | Combines qualitative and quantitative evidence and discovers non-obvious problems. |
Red flags to watch for
- Talks only about outputs, never outcomes.
- Can't name a feature they killed.
- Describes engineers as "resources" to direct.

How many interview rounds should a product manager go through?
Two or three focused stages are usually enough for a small company: a short screen, a structured interview using the questions above, and a practical exercise or final interview. Score every stage on the same 1–5 scale.
What is the most predictive part of a product manager interview?
The practical exercise — "prioritize these 8 feature requests and explain your reasoning." — because it shows real work rather than descriptions of it. Score it against the anchors on this page.
